'How much should I spend, and where?' is the question every business owner asks and almost no agency answers plainly. Here's our honest framework, based on running campaigns for businesses from ₹25,000 a month to ₹25 lakh a month. The right split depends on one thing above all: whether you need leads this month or a machine that compounds.

If you're starting small (₹25,000–₹75,000/month)

  • 60–70% to one paid channel, usually Meta or Google, chosen by where your customer decides, not both at once
  • 20–30% to the foundation: a landing page that converts and tracking that tells the truth
  • The remainder to organic social, enough to look alive when the ad sends people to your profile

The mistake at this level is spreading thin. ₹50,000 across four channels produces four failures and no learning. The same money on one channel produces a verdict.

Growing (₹1–3 lakh/month)

  • 50% paid acquisition, now split across two channels with proven numbers
  • 20% SEO and content: this is when compounding should start
  • 15% retention: CRM, WhatsApp journeys, email (cheaper than any new lead)
  • 15% creative production, because ad fatigue is now your main enemy

Established (₹3 lakh+/month)

At this level the split matters less than the discipline: every channel gets a cost-per-acquisition target, a review cadence, and a kill threshold. We typically hold 10% aside for experiments; new channels earn their way into the core budget by beating the incumbents, not by being fashionable.

Three rules that apply at every size

  • Never spend on traffic before the destination converts. Fix the website first
  • Retention money outperforms acquisition money once you have customers; most businesses still spend 100/0
  • Judge channels on cost per sale, not cost per click, and give SEO two quarters before judging it at all
